While the test was small—limited to 69 Anthropic employees trading with $100 gift card budgets—the results suggest that AI agents can already function as capable economic actors, sometimes outperforming human expectations. The findings also hint at a future where AI intermediaries could dominate negotiations, with users potentially unaware of whether they’re getting a fair deal.

The Experiment: AI as Buyers, Sellers, and Negotiators

Anthropic, the AI safety startup founded by former OpenAI researchers, designed Project Deal as a closed marketplace where employees’ buying and selling preferences were represented entirely by AI agents. Participants listed items they wanted to sell (e.g., gadgets, books, or household goods) and specified their desired purchases. The AI agents then negotiated prices, finalized deals, and even honored transactions after the experiment concluded.

The company ran four separate marketplaces to compare outcomes: one “real” market where deals were executed using Anthropic’s most advanced AI model, and three others designed to study variables like negotiation strategies and agent performance disparities. Notably, participants didn’t directly interact—every offer, counteroffer, and agreement was handled by their AI proxies.

Key Findings: Efficiency, Inequality, and Unseen Biases

The results were striking. Deals were reached swiftly, with the AI agents demonstrating an ability to navigate price haggling and mutual agreement. However, Anthropic observed that users represented by more sophisticated AI models secured “objectively better outcomes”—higher sale prices for sellers or lower costs for buyers—without participants realizing the discrepancy.

This invisible performance gap raises ethical concerns. If AI agents become ubiquitous in commerce, users relying on weaker models (due to cost, access, or technical limitations) could unknowingly lose out in transactions. Anthropic researchers termed this an “agent quality gap”—a digital divide where not all AI negotiators are created equal.

Surprisingly, the initial instructions given to AI agents (e.g., “negotiate aggressively” or “prioritize quick deals”) had little impact on sale likelihood or final prices. This suggests that the underlying model’s capabilities, rather than superficial prompts, determined outcomes—a nuance that could complicate efforts to “program” fairness into AI-driven markets.

Broader Implications: The Rise of AI Middlemen?

While Project Deal was a controlled pilot, it offers a preview of how AI could infiltrate everyday transactions. Already, algorithms manage stock trades, dynamic pricing, and ad auctions. Anthropic’s experiment pushes this further, hinting at a world where AI agents handle everything from Craigslist sales to corporate procurement—potentially with greater efficiency but less transparency.

Experts warn that without safeguards, such systems could exacerbate inequality. “If your AI agent is worse than your counterparty’s, you might consistently overpay or undersell—and never know why,” said Dr. Elena Petrov, an economist specializing in algorithmic markets. “This isn’t just about bargaining over used goods; it could apply to salaries, contracts, or loans.”

Anthropic emphasized that the study was exploratory, not a product roadmap. Yet the success of Project Deal aligns with broader industry trends. Companies like OpenAI and Google DeepMind are also developing agentic AI that can perform multi-step tasks, from booking flights to managing calendars. The leap to commercial negotiations seems inevitable.

Ethical Questions and the Path Forward

The experiment’s ethical dimensions are already sparking debate. Should AI negotiators disclose their “strength” to users? How can regulators ensure fairness when algorithms operate opaquely? And could over-reliance on AI erode human negotiation skills?

Anthropic, which focuses on AI safety, has not announced plans to commercialize the technology. However, the researchers acknowledged the need for further study into bias, accountability, and user awareness. “This is a proof of concept, not a policy proposal,” a company spokesperson noted. “But it’s critical to explore these dynamics now, before such systems scale.”

For now, Project Deal serves as both a milestone and a cautionary tale—a demonstration of AI’s potential to revolutionize commerce, paired with sobering reminders of the risks lurking beneath seamless automation. As AI agents inch closer to becoming our economic proxies, society may need to grapple with a new question: In a world of machine-driven deals, who truly holds the bargaining power?

The line between human and algorithmic negotiation may be blurring faster than we realize.
